Trust

Trust is built on the silent alignment between what you stand for, what you do, and how you treat others.
Trust = Congruence × Humility × Recognition

Trust is built through the consistent alignment of words and actions (Congruence), genuine Humility, and the Recognition of others. All three must be present.

How Trust works

Every functioning human system runs on an implicit contract that is never written down and almost never measured: trust. Without it, a system becomes slow, political and defensive — incapable of coordinated action. The contract is functionally identical whether the system is a submarine crew, a start-up, or a nation; only the surface area of the betrayal changes when it fails.

Trust is the product of three qualities. Congruence is the alignment of word and action. Humility is the genuine openness to being wrong. Recognition is seeing and valuing others. All three must be present, because they multiply — a leader with perfect integrity and deep humility who never recognises their people still scores low, and the contract still erodes.

Why don’t my team trust me?

Leaders often try to win trust with words — town halls, value statements, promises of transparency. Trust does not respond to declarations; it responds to the silent alignment between what you stand for, what you do, and how you treat people. It is built in small consistencies and destroyed in single contradictions.

The equation locates the gap. Low trust almost always traces to one of the three factors being near its floor: a say–do gap (Congruence), an inability to admit error (Humility), or people who feel unseen (Recognition). Naming which one is the start of repair.

Reading the score

All three factors multiply, so trust collapses on its weakest term. Congruence 9 and Humility 8 mean little if Recognition sits at 2 — people who feel invisible do not trust, however principled the leader. A balanced 7–7–7 outperforms a brilliant-but-lopsided profile.

Read Trust as a leading indicator. It underwrites Virtue and, through it, durable Power — so a falling Trust score is an early warning that the foundation of everything downstream is eroding.

Questions

Can trust be rebuilt once broken?

Slowly, and only through the same three factors that built it. Because trust is multiplicative, a single severe breach in Congruence can crater the whole score, and rebuilding means re-establishing consistency over time — there is no announcement that restores it.

Why does Humility appear in Trust?

Because people do not trust those who cannot admit error. Humility is the openness to correction; without it, congruent and recognising behaviour still reads as performance, and the contract stays thin.

Is trust the same as being liked?

No. Trust is the confidence that your words and actions align and that you see others honestly. A leader can be well-liked and not trusted, or trusted and not especially liked — Recognition is one factor of three, not the whole.
