Progress is often a mirage, born from the heat of Chaos. We celebrate the act of fire-fighting while the building continues to burn, forgetting that true progress would mean there was never a fire.
Progress is the ultimate test of a leader's productive output. It multiplies the four key inputs by the external volatility constant k, then divides by the combined drag of Chaos and Administrative Impotence.
Organisations talk about progress as if it were additive — add effort, add people, add money, add another transformation programme. In reality progress behaves like a product. It is the interaction of inputs, not their accumulation, which is why well-funded, well-staffed organisations often achieve so little while smaller, constrained ones achieve extraordinary results.
The numerator multiplies four inputs — Ambition, People, Environment and Intent — scaled by k, the constant of external volatility (the only variable that can run negative, from −10 to +10, capturing whether the world is running with the system or against it). The denominator is the combined drag of Chaos and Administrative Impotence. Real progress is what survives after both taxes are paid; the apparent progress of constant fire-fighting is a mirage thrown up by the heat of the Chaos itself.

The most exhausting organisations are often the least productive. Everyone is working flat out, initiatives multiply, and the building keeps burning while the team celebrates each fire it puts out. Effort is high; Progress is near zero — because the inputs are being divided by enormous Chaos and Administrative Impotence.
The equation distinguishes motion from progress. Adding a fifth input to a numerator that is being divided by a vast denominator changes almost nothing. The lever is usually not more ambition or more people — it is shrinking the two denominators that are eating the work.
Because the inputs multiply, a single weak factor — low Intent, a hostile Environment — drags the whole numerator down, and the Chaos × Administrative Impotence denominator can be vast. With k negative, Progress itself goes negative: the organisation is moving backwards, and effort accelerates the decline.
Read Progress as the model’s reality check. It is the one equation that can be negative, and that is deliberate: not all motion is forward.

Because it contains k, the volatility constant, which is the only variable that runs negative. When the external world is actively working against the system (k below zero), genuine progress reverses — and a high-effort organisation simply moves backwards faster.
Because a single missing input nullifies the rest. Ambition with no People, or Intent in a hostile Environment, does not yield partial progress — the product collapses. Multiplication captures the interdependence that addition hides.
Not in this model. Fire-fighting is activity generated by Chaos sitting in the denominator. It feels like progress because it is visible and urgent, but true progress would have meant there was never a fire to fight.
